A furnace generates heat by burning gas (or using electric resistance) and pushes that heat through your ductwork. A heat pump works differently — it moves heat rather than generating it, pulling warmth from outdoor air into your home in winter, and running in reverse as an AC in summer. That dual function is the biggest structural difference: a heat pump can replace both your AC and your heating system in one unit.
Heat pumps lose efficiency as outdoor temperatures drop — in very cold climates, they can struggle to keep up and often need a backup heat source. San Antonio rarely sees the kind of sustained hard freezes that cause that problem, which means a heat pump here can operate efficiently through nearly all of our heating season. This is exactly the climate where heat pumps tend to make the most financial sense.
Heat pumps typically cost more upfront than a comparable furnace, since you're essentially buying a combined heating-and-cooling system in one unit. However, if your AC also needs replacing, a heat pump can eliminate the need to buy two separate systems.
In our climate, heat pumps are generally cheaper to run for heating than a furnace, since they move heat rather than generate it from fuel. Gas furnaces still make sense for homes that already have gas lines installed and prioritize the lowest possible upfront cost, or in the rare case of extended hard freezes.
Both systems need regular maintenance, but a heat pump runs essentially year-round (heating and cooling), so it sees more total operating hours than a furnace that only runs part of the year — making seasonal tune-ups especially worthwhile to protect your investment.
